The Task Matrix

Ten tasks every designer repeats forever — resize, cut out, retouch, recolour, set type, composite. This is not just how each is done, but the physics it relies on, the perception it exploits, the industry doctrine it obeys, the money it moves, and the one question that decides whether to edit at all — ending in the exact steps for Photoshop, Illustrator and Canva.

The Thinking Behind Every Task

The first question a tool invites is “Can I do this?” The better question is “Should I do this?” That single swap is what turns an article about menus into an article about judgement.

The quick question is “which format should I export?” The lasting one is: where will this asset live over the next five years? Who edits it? How many versions, how many platforms, how is it cached, can it be localised, how will AI process it, what metadata survives? Same file — a completely different set of questions. That is thinking in systems, and it is the real subject of this article.

So every task below runs the same layers, in the same order: the science (what is physically happening), the perception (why a human notices), the industrial production (how the big companies actually do it), the business impact (what it costs in money, speed and trust), a failure story (the disaster that teaches it), the rule of thumb (what experienced designers always do) — and only then, tucked at the end, the mechanics.

You author the eye’s path. Faces, contrast and motion are read first — every edit either respects that order or fights it.

The Ten Tasks

Each runs the same layers — science, perception, industry, business, failure, rule of thumb, then the mechanics.

Task 01

Image Resizing & Scaling

1 · The science

An image is a fixed grid of pixels. Resampling interpolates — to enlarge, the software invents pixels by guessing the colour between known ones; to shrink, it averages and discards. Detail thrown away is gone; detail added was never captured. You never recover resolution, you manufacture a plausible guess.

2 · Human perception

At the size people actually see an asset — a feed thumbnail, a 32px avatar — fine detail is invisible; recognition rides on silhouette and contrast, not fidelity. An image can be technically sharp and still fail: legible at 100%, unreadable at the size that ships.

“Preserve one master; every output is derived from it, never instead of it.” That single rule is worth ten menu clicks.

  2. You resize a container; the raster inside still degrades past its native pixels.

Task 02

Cropping & Straightening

1 · The science

A crop is pure subtraction — it removes pixels and redraws the frame, and with “Delete Cropped Pixels” off it stays reversible. Straightening rotates the pixel grid, which forces re-interpolation at the corners — so a crop almost always follows, to hide the wedge the rotation opens up.

2 · Human perception

The eye never scans evenly. It locks first onto faces, eyes, hands, motion, text, bright colour and high contrast. A crop’s real job is to protect those and cut what competes with them — you are deciding what the eye is allowed to ignore.

Instagram / socialPlatforms re-crop your image per surface (square, portrait, story). Keep subjects out of the edges or the auto-crop amputates them.

4 · Business impact

The same asset performs or dies on the crop: cut the wrong forty pixels and a face is halved in a feed, or the logo falls outside the safe zone and the brand cue is lost.

5 · Failure storyA banner cropped tight looked perfect on desktop. The platform’s square re-crop for mobile sliced the CTA button clean off — half the audience saw a headline with no way to act on it.
6 · The rule of thumb

“Crop to protect faces, contrast and text — and straighten before you resize, never after.”

  • Are faces, text and the CTA safe inside the frame?
  • Horizon / verticals actually level?
  • ‘Delete Cropped Pixels’ off, so the crop is reversible?
  • Tested against each platform’s safe-crop zone?

Use a Clipping Mask (draw a shape, select both, Object › Clipping Mask › Make) for a non-destructive crop — the direct Crop Image is destructive.

In Canva
  1. Double-click / Crop, drag handles, reposition inside the frame.
  2. Drag the rotate handle; the grid and angle read-out help you level it.

Task 03

Removing a Background

1 · The science

A cut-out is a per-pixel alpha mask — the fourth channel beside red, green, blue — recording how much of each pixel is subject. Hair is the hard case precisely because a strand’s pixel is partly subject and partly background; the algorithm must assign a fraction, not a yes/no.

2 · Human perception

The brain performs figure-ground separation before it recognises anything, and it grabs edges, faces and text long before grass, sky or walls. Strip the clutter and recognition is instant; leave it and every viewer pays a small attention tax.

AmazonMain images on pure white consistently out-convert noisy shots — shoppers compare products, not backdrops. White is a catalog rule, not a taste.

One edit moves three business numbers at once: a clean subject converts better, a consistent catalog reads as trustworthy, and a cut-out subject compresses smaller so the page loads faster.

5 · Failure storyA designer exported the hero logo as JPEG instead of PNG. The transparent background became a white box, live on a dark site at midnight — ruined in front of the first ten thousand visitors before anyone woke up.
6 · The rule of thumb

“Does removing context improve comprehension? A passport photo: yes. A travel photo: absolutely not.” The knife is never the point; that question is.

Image Trace can vectorise a photo, but hand-deleting background shapes is slow and low-quality — the wrong tool for photographic cut-outs.

Task 04

Removing an Object

1 · The science

Content-Aware and generative fill don’t “erase” — they synthesise new pixels by sampling or hallucinating the surroundings. You are not revealing what was behind the object; you are inventing a plausible fiction and pasting it in.

2 · Human perception

The eye forgives a soft, low-frequency fill (sky, wall, grass) and instantly catches a botched one near edges, faces or repeating patterns — which is why removal is easy on noise and treacherous on structure.

3 · Industrial production
Newsrooms (Reuters/AP)Removing content from an editorial image is a firing offence — the photo is testimony, and you cannot edit testimony.
Retail / beautyFreely removes dust, sensor spots and stray cables. Same tool, opposite licence — the industry decides what’s allowed.
4 · Business impact

This is where trust is spent. Remove a blemish — fine. Remove a person, a product flaw, or evidence — and you have manufactured a claim your brand now legally owns.

5 · Failure storyA retoucher removed a safety rail from a product shot to make it ‘cleaner’. The rail was legally required; the doctored image surfaced during a recall and became evidence of misrepresentation.
6 · The rule of thumb

“Dust, sensor spots, stray cables — fine. People, products, evidence, history, journalism — never. Ask what the pixel was witnessing.”

  • Is this a blemish, or is it information?
  • Would removing it change what the image claims?
  • Fill sampled on a new layer, non-destructive?
  • Any tell-tale repeat or smear near edges?

Task 05

Adjusting Colour & Brightness

1 · The science

Your brain runs automatic white balance — it discounts the colour of the light, so a white shirt reads white under sun or bulb. A camera has no such reflex; it records the light literally. You colour-correct not because the camera is wrong, but because the eye is smarter than the sensor.

2 · Human perception

We read brightness relatively, not absolutely — the same grey looks light on black and dark on white. So local, curve-based adjustments that respect context beat a global brightness push every time.

The same slider serves opposite masters: colour that misrepresents a product drives returns and refunds; colour that sets a consistent mood drives brand feeling and recognition.

5 · Failure storyA store shot its navy sweaters under warm light and shipped the photos uncorrected. Customers received ‘black’ sweaters, returns spiked — the colour was right on set and wrong on every screen.
6 · The rule of thumb

“Correct with Curves / Levels adjustment layers, never the Brightness slider — and judge on a calibrated screen, not your laptop’s guess.”

Task 06

Adding Text & Typography

1 · The science

Type is shape before it is language — the eye resolves letterforms, weight and spacing before meaning arrives. Legibility (can I decode a letter) and readability (can I read a block comfortably) are measurable: x-height, stroke contrast, line length, leading.

2 · Human perception

Reading is a path, not a snapshot — the eye jumps in saccades, pulled by size, weight, contrast and distance. Hierarchy is you authoring what is read first, second, third.

Author the reading order. Size, weight and contrast decide what the eye lands on before it reads a word.
3 · Industrial production
Design systems (Apple, Google, IBM)Ship type as a scale and roles — display, title, body, caption — not fonts chosen per screen. Consistency is the system, not a font.
BrandVoice lives in the typeface. The wordmark is the brand more than the logo often is.
4 · Business impact

The right hierarchy moves the eye to the message and the CTA in one second; the wrong one buries both, and a paid impression is spent before it is even read.

5 · Failure storyA campaign set the headline and the legal disclaimer at the same size and weight. The eye couldn’t find the message, engagement cratered, and the redesign shipped a week late.
6 · The rule of thumb

“Ask ‘what will the eye read first?’ before ‘which font?’ — set hierarchy with size, weight, contrast and distance, and keep type vector so it stays crisp at any scale.”

  • Enough contrast between levels (not just size)?
  • Line length comfortable (~45–75 characters)?
  • Type kept vector where it must scale?
7 · The mechanics

Task 07

Applying Filters & Effects

1 · The science

A filter is a maths operation over pixels — a blur convolves neighbours, a sharpen amplifies edge differences, a duotone remaps the tonal range. Applied to a Smart Object it stays a re-editable instruction, not a baked change.

2 · Human perception

The eye notices what breaks a pattern. A filter that reads as a filter has broken the illusion — and that break is the whole tell of amateur work.

3 · Industrial production
InstagramNormalised the one-tap look, then quietly dialled it back as audiences matured — the trend filter became a date-stamp.
BrandsUse effects for a consistent grade (a recognisable look across a feed), not for novelty.
4 · Business impact

A signature grade builds brand recognition across a feed; a heavy trend filter dates every asset the moment the trend passes — and re-shooting a catalog is expensive.

5 · Failure storyA brand ran every product shot through a heavy vintage filter for one season. The trend died; the whole catalog looked instantly old and had to be re-shot from scratch.
6 · The rule of thumb

“If the viewer notices the filter, the filter is too strong. Apply as a Smart Filter, keep it reversible, favour a consistent grade over a novelty look.”

Task 08

Changing Image Resolution

1 · The science

DPI/PPI is not a quality dial baked into the file — it is a note to the printer that says “pack these existing pixels at this density.” The printer only cares how many pixels exist for the physical size. That one sentence ends years of confusion.

2 · Human perception

At normal viewing distance the eye can’t resolve past roughly 300 PPI in print, or the device’s pixel ratio on screen. Beyond that, more resolution is invisible and only costs bytes.

3 · Industrial production
Print shopsSpec pixel dimensions at final size (e.g. 300 PPI at 24×36 in) — not a DPI tag on a random file.
The webIgnores DPI entirely — it cares only about CSS pixels × device pixel ratio (1×/2×/3×).
4 · Business impact

Over-resolution bloats files for zero visible gain (slower pages, bigger storage bills); under-resolution prints soft and wastes an entire print run. The cost sits on both sides of the right number.

5 · Failure storyA team ‘set it to 300 DPI’ in the export dialog on an 800px web image and sent it to print. The DPI tag changed; the pixels didn’t. The banner printed soft and the run was scrapped.
6 · The rule of thumb

“Think in pixels-for-a-size, not DPI. Uncheck Resample to re-tag density; never ‘upscale to 300’ and expect sharpness.”

  • Enough pixels for the physical print size at 300 PPI?
  • Resample OFF when only re-tagging density?
  • Web asset sized in CSS pixels × DPR, ignoring DPI?
  • Not upscaling a small raster to fake resolution?

Task 09

Converting & Saving Files

1 · The science

Every format is a trade — a container that keeps some data and discards the rest. A .PSD/.AI keeps editability; JPEG keeps none; PNG keeps exact pixels + alpha; TIFF keeps everything at the cost of size. “Save” is really “choose what to preserve.”

2 · Human perception

The viewer never sees your file — they feel its result: banding in an over-compressed gradient, a white box from a lost alpha, a soft edge from the wrong format. The save decision surfaces as perceived quality.

5 · Failure storyAn agency delivered only flattened JPEGs. When the client rebranded, nothing was editable — the entire asset library was recreated from scratch, at the agency’s cost.
6 · The rule of thumb

“Keep the layered master untouched; export flattened deliverables from it; name and version everything. Master, Working, Delivery, Archive — always.”

Task 10

Combining Multiple Images

1 · The science

A believable composite obeys physics the eye knows cold: one light direction, matching shadow softness, consistent perspective and horizon, matching lens distortion, colour temperature, atmospheric haze with distance, and correct relative scale. Break one and the brain flags ‘fake’ instantly.

2 · Human perception

The eye is a trained physics detector — “if one shadow falls left and another falls right, the viewer instantly knows the image is fake,” even when they can’t say why.

Film VFX / advertisingSpend most of the budget on matching light and integrating edges, not on the cutout. The composite is sold by the shadow, not the subject.

A composite that reads as fake destroys trust in the product and the brand; one that reads as real is invisible — which is exactly the point.

5 · Failure storyA hero ad comped a product onto a new background with the studio shadow still falling the wrong way. Customers called it ‘photoshopped’; the ad was pulled and reshot.
6 · The rule of thumb

“Match light direction, shadow softness, perspective, colour temperature and scale before you touch anything else. Paint the shadow; the cutout is the easy part.”

Resample

Definition
When you change size, the app invents or discards pixels to fit. That resampling is where quality is won or lost.
Why it matters
Leave it ON to change pixel dimensions; turn it OFF to change print density (PPI) without touching a single pixel.
One thing to remember“Resample off” is the whole trick to print resolution.

Smart Object

Definition
A container that preserves an image’s source so edits stay non-destructive.
Why it matters
Scale to 10px and back to 4000px with zero loss; filters become re-editable Smart Filters.

Clipping Mask

Definition
A shape that decides what’s visible of the layers beneath it — a non-destructive window.

Photoshop synthesises a patch by reading the pixels around a selection.
Why it matters
It removes objects and extends backgrounds in seconds — the everyday magic of retouching.

Select & Mask

Definition
Photoshop’s dedicated room for perfecting a selection — hair, fur, soft edges — before it becomes a mask.
Why it matters
It’s the difference between a cutout that looks pasted and one that looks shot that way.

Adjustment Layer

Definition
A live edit layer (Curves, Levels, Hue/Sat) that changes appearance without altering the original pixels.

Alpha Channel

Definition
A fourth per-pixel channel beside red, green and blue that records transparency.
Why it matters
It is why a PNG can sit on any background and a JPEG cannot — JPEG stores only three channels.

Export for Screens

Definition
Illustrator’s panel for batch-exporting artboards and assets to many sizes and formats at once.

Definition
Photoshop’s classic exporter that previews format and quality against live file size.
Why it matters
It’s the tightest control over the web-weight trade-off between JPG and PNG.

Colour Gamut

The range of colours a device can reproduce — wide for RGB screens, narrower for CMYK print.
Why it matters
It explains why bright screen colours look duller in print, and why you soft-proof before sending to press.

Common Questions

The questions designers actually ask about image work.

What image format should I use — JPG, PNG, SVG or WebP?

Use JPG for photographs, PNG when you need transparency or exact pixels (logos, UI, screenshots), and SVG for anything that must stay crisp at any size (icons, logos). WebP gives JPG-like or PNG-like results at smaller file sizes and is ideal for the web where it is supported.

Why do my colours look duller when printed than on screen?

Screens use RGB, which emits light and shows a very wide range of bright colours; printers use CMYK, which absorbs light and has a smaller colour range. Vibrant on-screen colours outside the CMYK gamut get flattened in print. Convert to CMYK and soft-proof before printing so you control the shift instead of the press.

How do I stop my logo showing a white box on a website?

The white box means the file was saved as a JPEG, which cannot store transparency. Re-export the logo as a PNG with transparency enabled, or better, as an SVG. Transparency lives in the alpha channel — a fourth channel beside red, green and blue — and JPEG only stores three.

Does changing the DPI make my image print sharper?

No. DPI only tells the printer how densely to pack the pixels that already exist; it adds no detail. Print sharpness depends on having enough pixels for the physical size (about 300 per inch at final size). Upscaling a small image to 300 DPI just stretches its pixels and prints soft.

Is it ever acceptable to remove an object from a photo?

It depends what the object is. Removing dust, sensor spots or a stray cable is routine cleanup. Removing a person, a product flaw, evidence, or anything in a journalistic image changes what the photo claims and crosses an ethical line. Ask what the pixel was witnessing before you remove it.

How do I keep image files small without them looking bad?

Compression discards the detail people notice least, so you can usually cut file size a lot before anyone can tell. Export JPGs at quality 70–85, prefer WebP where supported, size images to the exact pixels they display (never larger), and keep a full-quality master to re-export from.
